Operations Consultant for Marketing Agencies
I diagnose why delivery stalls at digital marketing agencies, then build the systems that fix it. Twelve years, 79 completed engagements, 100% Job Success on Upwork.
The problem you are actually having
You are still the person who decides what ships when the week goes sideways. Clients chase you for status updates that should come from somewhere else. Your team is busy, and projects still slip.
You have tools. You do not have a system. The difference is that a system works when you are not in the room.
Most agencies in this position do not have a people problem or a tool problem. They have a decision-ownership problem. Nobody owns the call about priorities when capacity runs out, so the call defaults to you, every time, indefinitely.
What an operations consultant does for an agency
An operations consultant finds the constraint in your delivery pipeline and builds the fix that outlasts the engagement. That is the whole job. Not ongoing management. Not a permanent seat. A diagnosis, a build, and a handover.
Here is what the diagnosis examines:
The delivery pipeline. Where work enters, how it gets assigned, where it stalls, and what happens when priorities collide. I trace a project from client kickoff to final delivery and mark every point where it waits on a person instead of a process.
Tooling and structure. Not which platform you use. Whether your tool reflects how work actually moves, or whether your team has built workarounds around it. Workarounds are the most honest signal of a broken system.
Handoffs and capacity. Where work passes between roles, whether anyone plans for the gaps between those roles, and what happens when someone is unavailable.
Decision points. Where calls get made about scope, sequencing, and deadlines. Usually these live in one person’s head. That is the constraint.
After the diagnosis, I build the fix. SOPs for the recurring work. Automations for the mechanical parts. Restructured workflows for the parts that need judgment. The point is that it runs after I leave. If it only works while I am watching it, I have not done my job.
This is the core of my delivery operations practice for agencies. If your problem is more about project execution than operational structure, my project management services may be the closer fit.
How it works
Agency Ops Audit
$1,500 fixed
Two weeks. I examine your delivery pipeline, tooling, handoffs, and decision structure. You get a written 90-day operations roadmap and a 60-minute readout call. This is the diagnosis engagement, scoped and priced. It is also the right starting point if you are not sure what is broken.
Implementation project
$8,000–$14,000 fixed
Four to eight weeks. SOP library, tool rebuild, automations. I build the system the audit identified, test it against your live workflow, and hand it over with documentation your team can maintain. Scoped before we start. You know the deliverable and the timeline before any work begins.
Fractional operations retainer
$4,000–$6,000/month
10–15 hours per week, 90-day minimum. This is not consulting. This is an ongoing seat inside your operations, making calls day to day. If that is what you need, I offer it, but it is a different shape of engagement. Read more about fractional COO services or fractional operations management if that sounds closer to your situation.
Prices are posted because you should be able to evaluate fit without a discovery call. If the numbers do not work for you, that is useful information for both of us.
Proof
“For nearly 5 years, Monis has been my right-hand as our project manager, expertly handling all aspects of our SEO client work with remarkable skill and dedication… His ability to coordinate our team, manage multiple priorities, and keep everything running smoothly has been nothing short of impressive. I cannot recommend him highly enough.”Marie Ysais, agency owner
“Reliable project managers are easy to find. Project managers who improve operational efficiency, strengthen client relationships, and become a genuine extension of your leadership team are much rarer. Monis is one of those people.”Brandon Swartzendruber, Blue Carrot Solutions
All of this is verifiable on my Upwork profile. I also keep case studies from past engagements if you want more detail on how this works in practice.
Who this is not for
If you need someone embedded in your team every day, making real-time calls about what ships and what waits, that is a fractional seat, not a consulting engagement. I offer both, but they solve different problems. A consultant rebuilds the structure. A fractional operator runs inside it. If you need the latter, look at fractional COO services instead.
If you are a solo freelancer or a two-person shop, the audit is probably more structure than you need right now. Come back when delivery is the bottleneck, not lead generation.
Frequently asked questions
What does an operations consultant do for a marketing agency?
I find the constraint in your delivery pipeline and build the system that removes it. That means examining how work enters, gets assigned, moves through your team, and reaches the client. Then I build the SOPs, automations, and workflow structures that keep it running after the engagement ends.
When should an agency hire an operations consultant?
When delivery problems keep recurring despite individual fixes. If you have patched the same issue three times and it keeps coming back, the problem is structural. A consultant is the right call when you need the structure rebuilt, not another patch.
How is a consultant different from a fractional COO?
A consultant is engagement-shaped. I come in, diagnose, build, hand over, and leave the system running without me. A fractional COO is an ongoing seat inside your leadership team, making decisions day to day. If you need someone embedded in daily operations, that is a fractional role. I offer both, but they solve different problems.
How long does an engagement run?
The Agency Ops Audit takes two weeks. An implementation project typically runs four to eight weeks depending on scope. I scope every engagement before we start, so you know the timeline and the deliverable before any work begins.
What does it cost?
The Agency Ops Audit is $1,500 fixed. Implementation projects run $8,000 to $14,000 depending on scope. I publish prices because you should be able to evaluate fit without a discovery call.
What do you need from my team while you work?
Access to your project management tool, a few hours of your time for interviews, and honesty about what is not working. I do not need your team to stop doing client work. The diagnosis happens around your existing operations, not instead of them.
Start with the diagnosis
The Agency Ops Audit is the entry point. Two weeks, $1,500, and you get a written roadmap whether or not we work together after that. If the roadmap is enough, you run it yourself. If you want me to build it, we scope the implementation from there.
