The operations of running the agency itself

Marketing Operations Consultant for Agencies

Marketing operations usually means martech administration and RevOps inside a brand’s marketing department. That is not this page. I work as a marketing operations consultant for agencies, on the operations of running the agency itself: how client work gets scoped, staffed, produced, reviewed, and reported.

01 · The name collision

Two different jobs share one name

If you are a brand-side marketing leader looking for someone to clean up your CRM, fix lead routing, rebuild attribution, or administer a marketing automation platform, I am not the right hire and you should stop reading here. That work is real and specialised. It is not what I do.

Inside a digital marketing agency, marketing operations means something else. The product is client work, and operations is the machine that produces it: intake, scoping, resourcing, production, review, reporting, and the rhythm of client communication around all of it. When an agency owner says operations are the problem, they almost never mean the martech stack. They mean campaigns are shipping late, reports go out on a Friday night, and the owner is still the last line of quality control.

02 · The five areas

What agency marketing operations covers

Five areas, roughly in the order they break.

  • Delivery workflow

How a campaign or deliverable moves from signed scope to client inbox. Where it queues, where it waits on one person, and where the same step gets redone because nobody wrote down what finished looks like.

  • Resourcing and capacity

Who is available, what they are already carrying, and what happens when two clients need the same specialist in the same week. Most agencies plan capacity in a spreadsheet that is out of date by Tuesday.

  • Quality control

Who checks the work, against what standard, and at what stage. If review means one senior person reading everything at the end, that person is the ceiling on how much the agency can deliver.

  • Client reporting

Where the numbers come from, who writes the narrative around them, and whether the report leaves on a predictable date. Reporting is the most automatable part of agency delivery and the part most often still done by hand.

  • Communication cadence

What clients hear, from whom, and how often, when nothing has gone wrong. Agencies that only make contact around problems teach their clients to read silence as trouble.

03 · The engagement

How the engagement runs

  • 01

    I map before I build

The first pass traces two or three live client engagements end to end, inside your own tools, and marks every point where the work waited on a person instead of a process. That map is usually the first time an owner sees the whole production line in one view.

  • 02

Then I fix in order of constraint, not in order of annoyance

The loudest problem is rarely the binding one. Reporting that eats six hours a month is irritating. A review bottleneck that caps how many clients you can serve is what actually limits the business.

  • 03

    The build

Written SOPs for the recurring work, automation for the mechanical steps, and clearer ownership for the decisions that currently route through you. Then I hand it over with documentation, because a system that only runs while I am watching it is not a system.

This sits inside my broader operations consulting for agencies engagement, which takes on the whole operating structure, including decision ownership and tooling. Marketing operations is the production layer specifically. If the problem is one stalled programme rather than the machine around it, my project management services are the closer fit, and the full range is on the delivery operations practice page.

04 · Pricing

How it works

  • Agency Ops Audit

Two weeks. I trace your delivery workflow, resourcing, review process, and reporting cycle, then write a 90-day operations roadmap. One 60-minute readout call to walk through it. This is the entry point.

    $1,500 fixed

    Start with the audit

  • Fractional operations retainer

10–15 hours per week, 60-day minimum. An ongoing seat inside your operations, running the cadence and adjusting it as the agency grows.

    From $3,000/month

  • Automations

One repetitive workflow at a time, built in the tools you already use, with a named person checking the output. Start the retainer with 90 days and one automation is built free.

    Fixed quote per workflow

06 · Fit

Who this is not for

Not a fit

  • If you need martech administration, attribution modelling, or RevOps inside a brand, this is the wrong engagement, and I would rather say so now than three weeks in.
  • If you want someone to run your paid media or own campaign strategy, that is delivery work rather than operations. I build the system your specialists work inside. I do not replace them.
  • If you are a two or three person shop, the audit is more structure than you need right now. Come back when delivery is the bottleneck rather than lead flow.

07 · Questions

Frequently asked questions

  • What does a marketing operations consultant do for a marketing agency?

I map how client work moves through your agency, find the point where it stalls, and rebuild that part of the production line. In practice that is delivery workflow, resourcing, quality control, reporting, and the client communication cadence around them. The output is written process, automation for the mechanical steps, and clear ownership of the decisions that currently route through the owner.

  • Is agency marketing operations the same as martech or RevOps?

No. Martech and RevOps sit inside a brand and deal with the marketing technology stack, lead routing, and attribution. Agency marketing operations is about how the agency produces client work: scoping, staffing, review, reporting, and cadence. Same words, different job. If your question is about a CRM rather than a delivery week, this is not the engagement you want.

  • How is this different from operations consulting?

Operations consulting is the parent engagement. It takes on the whole operating structure of the agency, including decision ownership, org shape, and tooling. Marketing operations is the production layer inside that: how campaigns and deliverables get made, checked, reported, and communicated. Most agencies start with the production layer because that is where the pain is visible, then widen the scope if the diagnosis points that way.

  • Do we have to change project management tools?

Usually not. I work inside ClickUp, Asana, Monday.com, Airtable, and Notion, and most agencies already own something that would do the job if it were set up around how work actually moves. A tool change is the last resort, not the opening move, because migrations cost weeks and rarely fix the underlying process.

  • What do you need from my team while the work runs?

Read access to your project management tool, a few hours across a handful of interviews, and honest answers about what is not working. Nobody stops doing client work while I map. The diagnosis happens around your live delivery, not instead of it.
